Transformation of operational processes through the implementation of the "organizational braid" model*
Conducted an engagement for a major player in the civil nuclear industry, at one of its nuclear equipment production sites, to reduce the backlog associated with the delivery of a major industrial project
Mission
This leading player in the civil nuclear sector is looking to reduce the delays associated with the delivery of a major industrial project by working on the following levers:
- Reducing non-conformities and tackling root causes,
- Minimize production stoppages due to non-conformities, and reduce the time needed to deal with them,
- Acceleration of the document production and validation process,
- Faster operational decision-making involving internal and external stakeholders.
Approach
Setting up “organizational braids “:
- Identification of major operational goals to accelerate project delivery,
- Involvement of the 5 organizational braids: structuring networks of contributors inside and outside the organization,
- Activity framing and support for each braid, in order to [1] analyze the situation, [2] co-construct and monitor action plans, and [3] escalate decisions to the management committee, or mobilize additional resources,
- Sustaining the deployment of braids: setting up sponsorship for each braid and a steering ritual at management committee level.
Results
- Root causes of almost 20% of non-conformities dealt with in 2 months.
- Setting up a permanent organization to deal with the causes of non-conformities.
- Reduced production downtime by:
- 24h for each weak signal.
- 48h for each internal non-conformity.
- Reduction of non-conformance review loops by a factor of 3.
- Reduction of 75 days in document processing time for customer non-conformity sheets.
