Diagnosis of the organization of the activities of a leading tour operator*.
As part of its drive to restore profitability, this French tour operator (following its takeover by a leading European tour operator) needed support to diagnose its operating model and devise action plans to improve its EBITDA.
Mission
- Following its takeover by a leading European tour operator, and changes in the way it sources, buys and sells its travel offers (tailor-made / packages), this French tour operator wanted to :
- Evaluate its operating modes (production and distribution activities).
- To be proposed action plans to develop its operating model in order to restore profitability (offers, organization and operating modes, marketing methods, etc.).
Approach
- Value chain modeling for Tour Operating and distribution activities (proprietary agency network, internet, call centers).
- Diagnosis of operations (excluding offer evolution): time-to-market, service quality, cost reduction.
- Diagnosis of marketing (principles, organization and processes): opening up to third-party networks, integrating new TOs into the travel agency network (franchise or own).
- Action plans to restore balance in 3 areas:
- Costs
- Business volume
- Organizational (operational processes and support functions)
Results
- Restoration program built up in just a few months, and gradually implemented.
- Opening of the network to the marketing of offers from other Tour Operators.
- Development of Internet activities to support call centers and agencies.
- Reorganization of production activities for package offers (integration of tour operator assets, etc.) and customized offers (restriction of range, closure of certain destinations, etc.).
- Action plan to change internal operating methods, in conjunction with the majority shareholder.
